AI Review & Approval System

Help teams reduce unnecessary human review while preserving judgement where decisions carry business, relationship or operational consequence.

The system connects prepared work, a quality and risk checkpoint, and the decision needed before action. Its purpose is not to approve everything faster.

The approval queue becomes the bottleneck

AI produces work faster than the team can check it. Managers are asked to review routine outputs and consequential commitments with the same attention, while usable work waits for a decision.

Typical symptoms

  • Review queues grow as AI output increases.
  • Reviewers repeatedly reconstruct the same context.
  • Low-consequence and high-consequence work arrive together.
  • Generated work is counted as complete before anyone can act on it.

Before and after

Before

  • AI output → review nearly everything → corrections → approval → action
  • The reviewer must find the evidence and identify what decision is needed.

After: intended operating state

  • Routine work can progress within agreed boundaries; other work reaches a named reviewer.
  • The reviewer receives the context, unresolved issue and decision required.

The review and approval workflow

  1. Business input
  2. AI-supported work
  3. Quality / risk checkpoint
  4. Routine progression OR human review
  5. Approved business action
  6. Record / outcome

The branch represents an agreed operating boundary, not AI granting itself authority. A quality check does not substitute for approval where a person must authorise the action.

Prepare the decision. Keep accountability clear.

AI and system support

  • Organise supporting information.
  • Check completeness against agreed requirements.
  • Prepare review material and flag unresolved points.
  • Keep the work and decision status visible.

People remain responsible for

  • Commercial commitments and relationship-sensitive decisions.
  • Unusual exceptions and ambiguous situations.
  • Approval standards and permission to act.
  • Final accountability where required.

What should be measured

  • Human review time and waiting time.
  • Corrections and repeated review.
  • Exception volume and unresolved cases.
  • Cycle time to an approved action.
  • Completed outcomes and quality after approval.

Evaluate whether less unnecessary review comes with acceptable quality. A smaller queue alone is not proof of improvement if errors move downstream.

Where this system fits

For teams using AI to prepare proposals, customer responses, reports or operational work that needs a decision before use. It fits between preparation and action, alongside existing document, CRM or operational systems.

It is different from exception handling: this system manages normal review and approval. An exception system handles cases where the expected workflow cannot safely continue.
